The Problem

AI made everyone faster. It didn't make everyone more convincing.

AI will go anywhere.

Ask it for a presentation, a memo or a speech and you get one in seconds.

Then the endless steering starts: wrong angle, wrong audience, wrong order, too long, generic. The output is fast. The result is slow, because the tool has no method, and most of the time neither does the person using it.

Younger workers feel it first. They are asked to use AI and they produce slop. Not for lack of talent: nobody taught them what to ask themselves before they ask the tool.

Managers feel it next. The team is faster at producing and no faster at convincing.

PwC's 2026 barometer makes the point plainly: AI is taking the routine work that used to serve as an apprenticeship, and asking for judgment and leadership far earlier in a career.

SHOWCASE

TED 2025 · Top 10 Essential Talk

When Watch Duty founder John Mills took the TED stage, he was ready. Cristou Group used its C.A.R.E. method to develop the story, designed the full presentation and provided intensive speaker coaching, to sharpen every word and gesture. Minutes later, he had earned a place among TED's 10 Essential Talks of 2025.

THE STANDARD

A written Standard and a skill for your AI tools.

WHAT YOU GET

1 - We agree what it governs

Which teams, which documents, which moments actually decide something. Settled before we start.

2 - We diagnose

Ten to twelve documents your teams produced last quarter. Decks, memos, announcements, recommendations. We run them through the C.A.R.E. Method and come back with the patterns, not opinions.

3 - We write your standard

The C.A.R.E. Method, tuned to your industry, your voice and your documents. The questions every deck, memo or announcement has to answer before it goes out.

4 - We install it

Delivered as a written standard and as a skill that runs inside the AI tools your teams already use.

We implement it. You keep it.

So what?

What the standard gets you

Client pitches and sales presentations — that convert instead of inform

Leadership updates and board memos — that get a decision, not a deferral

Recommendations — where the reasoning is visible, so the decision holds

Town halls, all-hands and keynotes — where the room leaves knowing the same thing

Q&A — where the hard questions have been thought through

The Method

A proprietary method, built over twenty years advising CEOs and executive teams. It works on the part that decides influence: what is worth saying, to whom, and in what order.

Four steps, one order. What it produces is the standard.

C.A.R.E.

What changes

  • Fewer revision rounds. The structure is decided before the writing starts.

  • Documents that sound like one company. A hundred people using one method, not a hundred prompts.

  • Faster to a version worth sending.

  • More time on the part of the work only a person can do.

Why this exists

I built the C.A.R.E. Method for myself first — a way to follow every step without shortcuts, and to be challenged to think deeper along the way. It made my own work faster and more demanding at the same time.

C.A.R.E. makes you account for everything the audience will go through — who is speaking, what they need from it, how the story is told, how it is delivered. Twenty years later it has been corrected by every audience that answered back.

What changed is that a method can now be installed. A custom skill inside an LLM challenges the thinking, holds the output to the same bar every time, and carries one standard across a whole company.

So it gets written down. Tuned to a company's voice and its documents, and used without me in the room.

What comes next

A standard works only if someone applies it every time. We are building that into an AI agent.

It works like a good colleague: it asks the questions in the right order, drafts with you, remember what worked and did not, and pushes back. Where the argument is thin. Where the audience has been assumed. What to cut.

Clients who install the standard now are first in line for their agent — and their standard is what it runs on.
